Q: We have a large board, and getting everyone fully engaged and effective has been difficult. What sort of strategies have you seen work well?
A: I have been chairing the board of a large arts organization, and we were facing this challenge. Here’s what has worked well for us. First, we created a Board Governance Taskforce to consider the problem and design solutions. They started by meeting individually with almost all the board members, which was a great step that got everyone involved. Based on the feedback received, the following steps were implemented:
Step One – Improve Communication between board meetings. A twice monthly e-newsletter was designed by the staff, which gives a one page summary of all current key happenings, as well as personal updates on board members and staff. This keeps board members much better informed, and it has been very well received.
Step Two – Improve board meetings. We now send materials out a week in advance. Member sit at tables of 8-10 rather than in rows, and at each meeting time is set aside for the tables to discuss a specific strategic issue. This has helped members get to know each other better, and allowed a way to encourage more interaction. Members are encouraged to submit questions in advance of the meeting, and these are addressed. This has led to some great discussions on issues. We also instituted executive sessions, which has given the board a greater sense of the importance of their role, and has encouraged open dialogue.
Step Three – Increase engagement. We are working on this now, and it takes a lot of thought and effort on the part of the staff. A great system of mentors and board orientations, covering four topics in four meetings, helps new members get involved. The Board Governance Taskforce is now thinking through all the current committees and task forces, and will recommend how to better align these with current strategies.
The reaction by our board to these changes has been very favorable. And they are better board members because they are better informed. It has been worth the time and effort involved.
